The problem
The client was sourcing directly from Yiwu when four defects hit at once: moldy bamboo lids, cloudy alkali bloom on the glass, failing seals, and over-sized packaging.
A broken jar with sharp shards triggered Amazon's safety review. The listing was delisted mid-rank, and the client was losing $18,000 a month in suspended sales.
What we did
We did not switch factories overnight. Our quality engineer sat on the production floor for 7 days, tracing each defect to its root cause with the factory team, then ran a small pilot batch before any bulk run.
To remove stockout risk we pulled 5 pre-vetted backup suppliers from our network and ran 2 factories in parallel. The packaging was redesigned to cut volumetric weight — which also lifted the client's margin on every set.
The result
| Metric | Before | After |
|---|---|---|
| Active defects | 4 at once | 0 |
| Listing status | Delisted | Reinstated in 4 months |
| Suspended sales | $18,000 / month lost | Loss stopped |
| Packaging weight | Original carton | -22% |
| Category rank | Lost mid-review | Back to Top 500 |
