The problem
The client bought the main component from one factory and had every other component shipped there for assembly. That created repacking fees on every component, no effective incoming QC at the assembly factory, and frequent missing parts that turned into negative reviews - while the client personally managed more than ten suppliers.
What we did
We took over coordination of all 10+ component suppliers, replaced the ones that could not hold tolerance or delivery, and consolidated every component at our own warehouse for assembly and final QC before packing.
The result
| Metric | Before | After |
|---|---|---|
| Total unit cost | Baseline | -10% |
| Quality-related negative reviews | Frequent missing parts | Almost zero new in 2 years |
| Return rate | Elevated | Dropped significantly |
| Supplier coordination | 10+ suppliers, client-managed | Single point of contact |
| Assembly and QC | At main factory, no incoming QC | Consolidated warehouse with incoming QC |
